⛔️ TRANSLATION IS NOT LOCALISATION A grammatically correct ad can still feel wrong to the market. When a campaign enters a new country, teams often translate the existing offer and keep everything else unchanged: the promise, proof, pricing logic, landing page and conversion path. The words change. The decision context does not. Real localisation asks different questions: What creates trust here? A case study, recognised brand, local partner, product demonstration, community size or personal recommendation may carry different weight in different markets. How is the problem described? People may experience the same problem but use different language, categories and comparisons to explain it. What is considered a normal first step? One market may readily book a call. Another may prefer to explore a channel, receive a guide or test a product before speaking to sales. Which objections appear first? Price, privacy, payment method, support language, implementation effort and regulatory concerns vary by region. What proof is relevant? A strong result from one country may not automatically transfer credibility to another. Localisation is not replacing words. It is rebuilding the message around the way a specific market evaluates risk and value. THE NUMBERS TO KNOW BEFORE LAUNCHING TELEGRAM ADS A campaign should not begin with the question What CPM can we get? The useful starting point is: What acquisition cost can the business afford? To answer it define the following numbers. 🔆Average revenue per customer Use actual collected revenue, not the highest product price on the website. 🔆Gross margin Revenue alone does not show how much is available to pay for acquisition. 🔆Lead-to-customer conversion How many qualified leads become paying customers? Use a conservative rate if the dataset is small. 🔆Entry-to-lead conversion What percentage of channel visitors, subscribers or bot users reach the lead stage? 🔆Repeat revenue or LTV If customers buy again, the first transaction may not reflect the full value of the cohort. Separate confirmed repeat behaviour from optimistic assumptions. 🔆Sales capacity How many leads can the team process without reducing response speed and conversion? These figures allow the team to work backwards: acceptable CAC ▶️ acceptable cost per lead ▶️ acceptable cost per entry ▶️ acceptable CPC and CPM ✅👍 ❗Without this model a low-cost campaign may still be unprofitable, while a more expensive campaign may be commercially healthy. The model does not need to be perfect before the first test. It needs to be explicit. A SIMPLE BREAK-EVEN MODEL FOR TELEGRAM ACQUISITION You do not need a complex dashboard to estimate whether a test can make economic sense. Start with four inputs: 💛 gross profit from one new customer; 💛 lead-to-customer conversion; 💛 entry-to-lead conversion; 💛 the share of gross profit you are willing to spend on acquisition. Example: Gross profit per new customer: $600 Target acquisition spend: 40% of gross profit Maximum CAC: $240 Lead-to-customer conversion: 12% Maximum cost per qualified lead: $240 × 12% = $28.80 Entry-to-lead conversion: 8% Maximum cost per channel entry, subscriber or bot start: $28.80 × 8% = $2.30 This does not mean every entry priced below $2.30 is profitable. The model still needs to account for traffic quality, delayed conversions, refunds, sales capacity and measurement accuracy. But it gives the campaign a boundary. If the observed cost per entry is $1.20, the team has room to evaluate quality and scale carefully. If it is $4.50, there are only three rational options: 1. improve the advertising cost; 2. improve conversion after the click; 3. increase the confirmed value of a customer. The model also shows where optimisation matters most. A small improvement in entry-to-lead conversion can increase the allowable traffic cost without changing the ad account. NEW TARGETING OPTIONS CREATE MORE OPPORTUNITY - AND MORE WAYS TO WASTE BUDGET 😭 When a new targeting option appears, the first reaction is usually predictable: launch quickly, test more GEOs, increase the number of campaigns. The opportunity is real! But broader access does not automatically create better economics. Imagine two teams entering the same new market. The first one sees an open auction and immediately copies its existing campaign. It keeps the same offer, the same entry point and the same qualification logic. The traffic looks cheap during the first days, so the team increases spend. The second team treats the new targeting option as only one part of the system. Before scaling, it checks whether the audience can actually buy the product, whether the first step feels natural for that market, and whether the tracking is good enough to distinguish cheap activity from useful activity. Both teams may get clicks. Only one of them is learning something commercially useful. This is why the main question after a targeting update is not: ✈️ How much traffic can we buy now? It is: ✈️ What hypothesis can we validate now that was difficult to test before? A new GEO can help test product demand. A new audience segment can reveal a stronger message. TELEGRAM JUST CHANGED THE FIRST 30 SECONDS AFTER A SUBSCRIPTION On August 25 Telegram added Welcome Messages for channels and groups. The important part for marketers: the message is shown only to a new member. Existing subscribers do not see it. That sounds like a small product update. It is actually a new conversion layer! Until now many channels used the pinned post as both navigation for existing readers and onboarding for new traffic. These are two different jobs. Now a paid subscriber can enter the channel and immediately receive a separate welcome sequence: the promise from the ad, a short explanation of what to read first, proof, and the next action. Telegram also added buttons directly inside messages☝ Developers can turn a message into an interactive flow (for example, a survey, product selection or order path) without forcing the user to search through the channel! ⚡This matters because paid traffic is usually most fragile in the first minute after the click. If 1,000 people enter a channel and only 3% reach the next business action, that is 30 actions. Moving that conversion to 5% produces 50 actions without buying one additional click. For many projects, this is a better optimisation target than trying to reduce CPM by another 10% Telegram says it released 12 major updates with 55+ new features over the last year. 🤔 YOU MAY NOT NEED CHEAPER TRAFFIC? YOU MAY NEED 2 MORE CONVERSION POINTS! A project buys 10,000 visits from Telegram Ads 40% enter or subscribe to the channel: 4,000 users The channel converts 3% of them into the target action: 120 leads Now assume nothing changes in the ad account. CPM, CPC and traffic volume stay exactly the same. The team improves only the first experience after the click - onboarding, navigation, proof and CTA - and moves the entry-to-lead conversion from 3% to 5%. 70 MILLION USERS AND $10 MILLION IN 5 MONTHS: WHAT MAJOR GOT RIGHT One of the most useful Telegram growth cases is not an ad campaign. It is Major! Pavel Durov publicly highlighted the project after it reached 70 million users and more than $10 million in revenue in its first five months. The interesting lesson is not build a viral Mini App. It is how closely the product was designed around Telegram itself. Major did not ask users to install another app, create a separate account and learn a new interface. The acquisition channel and the product lived in the same environment. The team also adopted new Telegram Mini App capabilities quickly instead of treating Telegram as a fixed platform. That matters because distribution advantages often exist only while a feature is new. 📌 For marketers the practical conclusion is simple: reducing the distance between the ad and the product can be more valuable than reducing CPC. Telegram-native mechanics can also become part of acquisition. Sharing, referrals, tasks, subscriptions and in-app payments are not separate from marketing when they happen inside the same customer journey. And scale only matters when the project has a monetisation event. Major had both: tens of millions of users and real revenue! 300 MILLION USERS CAN STILL BE A RETENTION FAILURE 🐹 Hamster Kombat became one of the biggest growth stories ever built inside Telegram. At its peak the project reported hundreds of millions of players. Then the retention problem appeared. ➡️According to Helika data reported by The Block, Hamster Kombat fell from roughly 300 million users in August 2024 to 41 million by November after the airdrop. The same report estimated retention for Telegram games at only 5-20%, below traditional gaming benchmarks of roughly 20-30%. ➡️Now compare that with Notcoin. Notcoin attracted around 35 million users within weeks, but the more important metric was what users did next: TON reported that the project helped double activated wallets to 8.5 million in one month. Two viral Telegram projects. Two different lessons! Hamster Kombat demonstrates how a powerful acquisition loop can become fragile when the reward is the main reason people stay. Notcoin shows the value of connecting viral traffic to a deeper product action. ❗️For a normal business the equivalent is simple. A cheap subscriber is not a success if the user never reaches the product. A viral lead magnet is not a success if the audience disappears after receiving it! 315,000 USERS, 27 MILLION PLAYS, SOLD OUT IN 10 MINUTES: AZUKI’S TELEGRAM EXPERIMENT A useful 2026 case comes from GAMEE and the Web3 brand Azuki. In Q1 2026 they launched Alley Escape, a Telegram Mini App built around the Azuki IP. According to Animoca Brands, the campaign generated 315,000 users and 27 million game plays. A related Azuki sticker drop sold out in 10 minutes! The interesting point is that the Mini App was not the final product. It was the campaign mechanic! Instead of sending the audience from content ➡️ landing page ➡️ registration ➡️ another platform, the brand placed an interactive experience directly inside the distribution environment. That changes what landing page can mean! For a consumer brand the first conversion does not always need to be a form submission. It can be a game, product configurator, quiz, calculator, sample experience or limited drop. The business still needs a second step - purchase, registration, subscription or repeat visit - but the first contact can create participation before asking for commitment! The numbers also show why engagement depth matters. This was not a one-click campaign: hundreds of thousands of users generated tens of millions of interactions. 500+ MILLION PEOPLE USE TELEGRAM MINI APPS EVERY MONTH. THAT DOES NOT MEAN YOU NEED ONE! Telegram has passed 1 billion monthly active users. Its official documentation says more than 500 million users interact with Mini Apps every month. That makes Mini Apps a serious distribution surface. It also creates a predictable mistake: teams start building one because the format is growing, not because the customer journey needs it! ✖️ A Mini App makes sense when the user needs to DO something repeatedly or interactively. For example: browse a catalogue, calculate a result, manage an account, complete a multi-step qualification, make repeated purchases or return to a service. ❗️If the business only needs one action - read proof and request a consultation - a strong channel post or short bot can still be the better funnel! Development should remove friction, not add a development project. Telegram’s own developer documentation says Mini Apps can completely replace a website, so technically almost anything can be built. The better question is: Which user behaviour becomes materially easier if we build it? If there is no clear answer, validate demand first! TELEGRAM IS QUIETLY BUILDING ITS OWN PERFORMANCE MARKETING LAYER Telegram Ads is no longer the only structured way to buy distribution inside Telegram. The platform now has Suggested Posts. A brand or user can send a post directly to a channel, offer payment in Telegram Stars or Toncoin and agree on publication terms inside Telegram. The payment is released after the post stays live for the required period. Telegram also has Affiliate Programs for Mini Apps. A developer can set a revenue-share percentage and duration. Creators, channels and even other Mini Apps can distribute a referral link and receive commissions when referred users make purchases in Stars. Instead of negotiating every placement manually in external chats and spreadsheets, Suggested Posts can formalise the transaction. It will not replace direct media buying. But it creates another layer between Telegram Ads and classic influencer seeding. For marketers, the useful question is now: Which acquisition source should be paid for attention, and which can be paid for an outcome? TELEGRAM IS MOVING FROM CHANNELS TO ECOSYSTEMS In July 2026 Telegram launched Communities. A Community can connect several groups, channels and bots so members can see the related spaces and join them from one structure. At the same time, bots can now send ephemeral messages in groups (information visible only to one specific user). This matters for projects that have already outgrown one channel! Think about an education business with a public content channel, a customer community, separate product groups, support, an AI assistant and a qualification bot. Previously, these often became six disconnected Telegram links! Now Telegram is moving toward a structure where the ecosystem itself can be the product interface. The marketing consequence is important! You no longer have to ask every audience segment to follow the same path. A new subscriber can enter through public content, move into a relevant group, receive a private bot interaction and continue into the product without leaving Telegram. That creates opportunities for segmentation and retention — but also makes analytics more important, because one customer can touch several Telegram surfaces before buying. 1 BILLION USERS, 500 MILLION MINI APP USERS, 55+ NEW FEATURES: THE TELEGRAM STRATEGY FROM 2024 IS ALREADY OUTDATED Telegram passed 1 billion monthly active users in 2025. More than 500 million users interact with Mini Apps every month. And in the last year alone Telegram says it released 12 major updates containing more than 55 features. The practical problem is that many acquisition systems still use the old model: ad ➡️ channel ➡️pinned post ➡️ link ➡️ website ➡️ form. That path can still work!
